How Growing Businesses Handle Marketing: The Models That Actually Work

There’s no single right answer to how a growing business should handle marketing, but there are clear patterns. Here’s what works at different stages.

Written by David Herskowitz: Founder & Creative Director, Splash Creative.

There’s no single right answer to how a growing business should handle marketing. The right model depends on revenue stage, team capacity, and what marketing actually needs to accomplish. Here are the patterns that work, and what breaks down at each stage.

$0 to $1M: Founder-Led, Infrastructure-First

At this stage, the founder is the marketing team. The focus should be on building the foundation: a brand that positions the company clearly, a website that converts, and the referral network that drives most revenue at this stage. Paid media before the infrastructure is ready burns budget. Invest in brand and web first. See our guide on marketing strategy for founder-led companies.

$1M to $5M: Fractional Creative Partner

At this stage, the founder doesn’t have time to own marketing execution anymore, but can’t justify the overhead of a full internal hire. A fractional creative partner, an external team that operates like an internal department, is the answer. Splash Creative scopes each engagement around the business need, complexity, and responsibilities involved. The proposal sets out the work, timing, and fee. For broader guidance, see our pricing page or talk with the team about your brief. More capability than any one hire, less overhead than employment. See our fractional creative department model.

$5M to $20M: Marketing Manager + Agency

At this stage, a marketing manager who owns the strategy and manages the agency relationship makes sense as the first internal hire. Not a designer: the agency handles design. Not a developer: the agency handles development. A strategist who knows how to brief an agency, interpret data, and make decisions. The agency keeps executing.

$20M+: Building the Internal Team

At meaningful scale, the volume of creative work justifies building internally. Start with the highest-volume function, often content or social, and build from there. Keep specialized work (web development, brand strategy, campaigns) with the agency until internal team capacity justifies bringing it in-house.
