Choosing an Ecommerce Branding Agency for a DTC Brand: 7 Things That Actually Matter

Most DTC brands hire their branding agency and their ecommerce build team separately. Then they spend the next six months reconciling two visual systems, two timelines, and two invoices that don’t talk to each other. The brand deck looks great. The Shopify store looks like someone else designed it, because someone else did.

Here’s what actually matters when you’re picking who builds your brand for a DTC business, and why the split model costs more than it looks like it saves.

1. Does their brand work actually survive contact with a product page?

A lot of branding agencies design beautiful identity systems that fall apart the moment they hit a PDP, a cart drawer, or a Klaviyo email template. Ask to see the system applied to an actual ecommerce interface, not just a logo lockup and a mood board. Typography that reads well on a 6-inch mobile screen inside a checkout flow is a different design problem than typography on a brand deck slide.

2. Do they understand the “digital shelf,” not just packaging?

Consumer brand specialists are genuinely excellent at packaging and physical brand expression. That’s a real skill and it matters if you’re selling in retail. But a DTC brand lives or dies on the digital shelf: how the brand reads in a grid of search results, in a social feed, in a retargeting ad, in an abandoned-cart email. If packaging is 90% of the agency’s portfolio, ask directly how much digital-shelf thinking is actually baked into their process versus added after the fact.

3. Who builds the actual store, and when do they show up?

This is the single biggest cost driver in a DTC rebrand. If the branding agency hands you a style guide and tells you to find a Shopify developer, budget real time and real money for the handoff: briefing a new team on a brand they didn’t build, resolving the inevitable gaps between the brand system and what’s technically possible in a theme, and managing two vendors who each blame the other when something looks off. Ask upfront: does this team build the store, or do they build the brand and leave the store to someone else?

4. What happens to email and retention?

For most DTC brands, Klaviyo flows generate a meaningful chunk of total revenue, and the email templates are usually the most-seen brand application after the homepage. If the agency doing your identity work has no point of view on how that identity translates into flow design, you’re going to end up with a beautiful brand and generic-looking emails, or a third vendor for that too.

5. What’s their actual client stage, not just their logo wall?

A portfolio full of Series B and C consumer brands with eight-figure ad budgets tells you something real: the agency is built for that scale, that process, and that price. If you’re a bootstrapped or Series A brand, ask pointed questions about team seniority on smaller engagements specifically. Agencies that are selective about VC-backed consumer brands aren’t being difficult, they’re being honest about where their model works best, and it may not be your stage.

6. How many people will actually touch your brand?

Full-service sounds efficient until you find out “full-service” means six specialists handing your project to each other in sequence, each adding their own interpretation. Ask who is in the room for strategy, who is in the room for design, and whether that’s the same person or team end to end. Consistency usually comes from fewer hands, not more capability on paper.

7. What do they actually charge, and what’s included?

Pricing in this category is genuinely wide. Boutique full-service studios building brand plus a Shopify store typically run $20,000 to $60,000 depending on scope and catalog size. Consumer-brand specialists with a narrower, identity-only scope often start higher, $75,000 and up, and that figure usually doesn’t include the store build, copywriting, or email design, those get quoted and contracted separately. Enterprise commerce agencies doing full digital transformation work are priced for a different kind of client entirely, often starting around $150,000 on retainer. None of these is the “right” price. They’re pricing different scopes. Make sure you’re comparing what’s actually included, not just the headline number.

The real tradeoff

Specialist consumer-brand agencies are excellent at what they do: narrative, packaging, launch campaigns for physical products. What most of them don’t do is build the store, write the copy, or design the retention flows, that’s a separate vendor relationship you’ll manage yourself. Full-service studios trade some of that narrow specialization for integration: one team that owns brand, store, and email together, so the handoff friction and timeline drag of a multi-vendor setup goes away. Which tradeoff is right for you depends on whether your bigger risk is “the brand isn’t distinctive enough” or “the brand and the store don’t work as one system.” Most funded DTC brands past their first year have already felt the second problem firsthand.
